Design and implementation of an organizational restructuring for a group of companies engaged in the manufacture and marketing of plastic and laminated pipes

During the project, in a first phase of “discovery” (as is):

• We carried out the information gathering process, as well as several meetings and interviews at the client with the different departments to understand the activity, processes, value chain, organization, etc.
• We carried out different questionnaires on the activity, organization and functional value to all departments of the organization.
• We analyzed all the information received from the members of the organization, making the necessary analysis to identify inefficiencies and opportunities for improvement in the organization.
• We conducted an executive conclusions workshop, where we presented our main conclusions of the work done in the previous weeks to the Management Committee.

During the project, in a second phase of “ideation” (to be):

• We conducted several workshops on organizational options for different departments/processes, etc., based on our experience and the specific needs of the Company and the Group.
• We conducted an analysis of the economic impact of these options for the different departments/processes, etc.
• We prepared a final report with all the conclusions, as well as a communication plan.
• We presented the conclusions of the work carried out, as well as the implementation plan.

During the project, in a third phase of “implementation”:

• We presented the main conclusions of the work carried out to the Works Committee, as well as the measures to be taken, and participated in the meetings. An agreement was reached with the Works Committee.

The proposed measures were implemented and the Company and the Group were prevented from entering into insolvency proceedings.
